Most AI workshops follow the same script: an impressive demo, a round of brainstorming, a wall of sticky notes. Everyone leaves inspired. Two weeks later nothing has changed, because nobody agreed what to do first, who owns it, or how to know if it worked.
We design our AI workshops backwards from one question: what decision should the team be able to make at the end of the day? Usually it is which two or three use cases to test first. Everything in the session serves that decision.
1. Start from the customer journey, not the technology
Instead of asking where can we use AI, we map one real customer or employee journey and mark the moments that are slow, repetitive, error-prone or frustrating. These are the places where AI can create value people actually notice. Starting here keeps the conversation grounded and stops the session drifting into tool comparisons.
2. Generate many ideas, then cut hard
Once the pain points are visible, the team sketches solutions individually before discussing them. This avoids the loudest voice in the room setting the direction. We then score every idea on two simple axes: expected value for the user or business, and effort or risk to try it. The goal is not a perfect score, it is a shared view of what is worth testing.
3. Turn the top ideas into testable bets
For each shortlisted use case we write a one-page bet: the problem, the proposed AI-assisted solution, the data it needs, the riskiest assumption and the smallest experiment that would prove or disprove it. This is where many workshops stop too early. A use case without a first experiment is still just an idea.
4. Leave with owners and dates
The final hour is about commitment. Every bet gets an owner, a first step for the next two weeks and a date to review results. The output is a short roadmap the leadership team can sign off, not a slide deck that sits in a shared drive.
What teams take away
- A map of where AI can help in a real customer or employee journey
- Two or three prioritised use cases with clear value and effort estimates
- A first experiment for each, with an owner and a review date
- A shared language for talking about AI opportunities across the organisation
